CashOS: Just in Time?

Just in time or JIT became one of the famous concepts in manufacturing a few decades ago. It is still practiced and is relevant. Basically what it means is that any item that is to be processed arrives ‘Just in time’ meaning not too early nor too late.

Too early means unnecessary inventory holding costs, which means locked up working capital. Too late means idle machine time, disruption in the production line.

Now this becomes even more prominent when the volumes and financial implications are huge. There are technologies which have been developed and designed to achieve the same. For example, whenever the inventory level goes below a certain number, and automated message goes to the supplier who ships the next batch.

Most of these technologies cost a lot and many SME’s may not have the luxury to invest so much into such technologies. However what if the same can be achieved effectively at less than the cost of a cup of coffee?

Bring out the hidden assets in your business

You may be wondering what are these ‘hidden’ assets in a business are. In my earlier blog, we discussed people being probably the most important asset of any company. Now the question is can assets be ‘hidden’? If yes, how to uncover such ‘hidden’ assets?

Wikipedia defines assets as follows: an asset is any resource owned by the business. Anything tangible or intangible that can be owned or controlled to produce value and that is held by a company to produce positive economic value.

Some of the investors have been very good at identifying the ‘hidden’ assets of a company and investing in such companies. For example, some of the companies may be sitting on a lot of real estates, bought decades earlier but not being utilized.

In the case of employees, when we consider them as assets, what could be the ‘hidden’ asset? Every employee is supposed to work for approximately 8+ hours in a company. It could go higher depending on the position etc. But let’s go with this for now.

Research* says an average worker works for approx 3 hours in an 8 hour day. Which means a whopping loss of 62.5%. Now, this asset is available for everyone to put to proper use. How do you do it?

Importance of working capital rotations for a Business

Let’s imagine you start with a working capital of $10000. You invested the complete amount in buying some stock. And let’s assume there is a fixed profit margin of 10% when you sell the stock. Let’s say you take one month to sell the entire stock. So your sale at the end of the month is $10000 and your profits are $1000.

Now let’s say, after a few months you learn to sell the entire stock within 15 days. You once again buy the stock for $10000. let’s not consider re-investment at this stage. Which means at the end of the month you have sold $20000 and your profits are $2000. Assuming you just kept the profits with yourself without putting it to work.

Can you see where we are going? Now let’s say you somehow learn to sell off your stock every single day. Which means even if considering you take a break on Sundays, your sale at the end of the month will be a whopping $260,000 and profits will be a huge $26000.

One important thing you need to observe is that the working capital is the same. Business is the same. The only thing that changed is the way you churn your working capital.

Can we really reduce the cost of doing business?

For any business to exist, there are costs involved. Some are fixed costs, such as a lease, salaries, internet etc. While some are variable. Which are incurred only if we run the business? Example raw material, fuel, electricity etc. Though some of these may be required in minimum quantities whether we run the business or not.

If we closely observe, there is only up to certain limits where we can bring down the cost of running a business. In other words, there is a limit to the efficiencies. Let’s say usage of fuel or lubricants. Using less than required may actually end up costing much more for the business in terms of damages or losses.

However, there is another way to bring down the cost of running a Business. It’s by improving productivity. Let’s say an employee is producing $1000 worth of material a day. His cost (for calculation purpose only) is $100 per day. Whether he works or not, he has to be paid $100 every day. Which means the cost, in this case, is 10%.

Let’s say if we can somehow enable the employee to produce $2000 per day. Of course without him having to work overtime, or physically exerting more. Then the cost comes down to 5%. Though in real life it is not as simplistic, this example is used to communicate a message.

Are people Assets or Liabilities?

Recently I was discussing with a fellow entrepreneur and this topic came up. How do we consider our employees as? Are they assets or liabilities?

The more I thought about it, the more I felt that people are assets. In fact, they are the strongest assets of any company. A company can be built or destroyed by its people. There have been numerous examples both ways. We have seen multibillion-dollar companies being written off due to stupid decisions are taken by the executives. By the way, these decisions were not considered stupid in hindsight. Even at the time of the event itself, these acts were not in line with the ethics. A good example would be Enron.

Similarly, there are so many companies built by its people which have started from nowhere and today are global giants.

Now let’s look at the more operational stuff. Where people don’t take such path-breaking decisions. Who are involved in the mundane day to day work? The support staff, the people on the shop floor, the delivery executives, sales people etc.

A company cannot be run by its CEO’s. The nuts and bolts of the business which actually make a company run are people at the ground level. The people who execute the decisions taken by the top management. The decision is as good as the way it is executed. Which means everyone is equally important. Which also means that every individual is an asset for a business.

Now how do you measure, incentivize, reward or take care of these people who ‘execute’ the work?

When we talk about Business, there are different ways to look at what constitutes as Assets. For example, if we look at the Balance sheet, it shows a segment called Assets, which primarily include any of the capital investments such as machinery, land or any other investments. It would also include items such as Cash, raw material, finished goods etc. It could also include Intellectual property or Goodwill which are intangible.

However, there is one asset that is considered under ‘expense’ category. That is the Human capital. Probably the most important ‘asset’ any company has. Name any company which has grown to substantial levels. Microsoft, Apple, Google. There are many more we could name. Each one of them reached the levels they are because of the people, the talent. Imagine any of these companies without the talent.

Now the point of this blog is how to get the best out of the people asset? Knowledge industries have a different way to achieve this. Incentives, work environment, recognition etc play a key role in helping achieve this.

Now consider the other side. Businesses which are in say FMCG or Retail or Distribution. Where a product has to be moved from point A to point B. How can a Business optimize the performance by its people assets? Unfortunately, there is only so much a company can give to people at this level as incentives. Especially in the competitive environment, we are in.

This is where technology can play a very important role. To help all concerned. Imagine a person can see his own performance at the end of every day. He doesn’t need to compare himself with others, however, it will at least give him an opportunity to improve, even if it is by slightest of margins. This will help him as well as the company. I am very sure such employees will be better rewarded by the companies also.
